【Lesson #6 - Focus on leveraging strengths, not improving weaknesses】
In the never-ending argument between focusing on maximizing strengths vs improving weaknesses, Chelsea Sim, the former founder and CEO of Botbot.ai, which provides chatbot-based productivity solutions for enterprise, has learned to over index on leveraging strengths, instead of correcting weaknesses. Why? Simply put, the world rewards greatness, and the amount of time it takes you to get a skill from bad to good is likely the same amount of time it takes to get a skill from good to great, except the latter scenario yields 10x dividends.

At some point during the early days of Botbot, instead of business development, I somehow found myself spending almost half of my weeks on HR related matters, such as payroll, performance reviews, or 1:1 my employees. So I went out to hire an HR, seeking specifically for someone that could handle both talent development and administration.
After several months of prolonged searching, I ended up settling on a girl that was fantastic at finding candidates and communicating with current and future employees, but often dropped the ball when it came to paperwork and admin functions. Contracts were lost, salaries came out with extra zeros, and paid leave was not accurately calculated. It was a nightmare. While backend, these functions are mission critical, and no founder wants to be brought down by shotty operations. Your team also has a lot less tolerance when it comes to administrative mistakes, especially when they're performing at the speed in which a scaling startup needs to function.
Several performance reviews passed by, and it was clear that she had not demonstrated any notable improvements on the administration front. But this person had also become a critical part of our talent and culture management, extending a bit into marketing based solely on her effective communications alone. So, instead of forcing this person into this arbitrary mold that I created for her, I decided to find someone else to complement her skill sets. Our HR has been split into talent operations and admin and functioning seamlessly ever since.
In an ideal world, we can all focus on improving our weaknesses to make us all more well-rounded individuals. But in startups, it’s a race against time, and as a founder, your sole job is to determine the most optimal allocation of resources to deliver maximum output—but the key is also recognizing that the allocation can and should always change based on new inputs.

คำถามเหล่านี้ มันอาจกำลังจะจบที่รุ่นเรา
เพราะแผนฟื้นฟูใหม่ของ ขสมก. มีหลายประเด็นที่น่าสนใจ
1-แผนฟื้นฟูใหม่ จะไม่มีการซื้อรถเมล์ใดๆทั้งสิ้นอีกต่อไปแล้ว เพราะในแผนนี้บอกว่าซื้อรถใหม่ไป ถ้าให้รัฐบริหารเองก็ไม่มีประสิทธิภาพ แล้วก็เป็นหนี้แสนล้านเหมือนเดิมอีก
2-แผนฟื้นฟูใหม่ บอกว่ารัฐจะมีหน้าที่จ้างเอกชนให้เดินรถทั้งหมด และรัฐทำหน้าที่กำกับดูแล ตัวอย่างโมเดลนี้ประสบความสำเร็จแล้วก็คือ BTS และ MRT
3-รถจะมีการกำหนดให้ทุกคนเป็นรถแอร์ และมีชานต่ำให้คนพิการและผู้สูงอายุ ซึ่งจะเห็นว่าต่างประเทศจะเป็นรถแบบนี้ทั้งหมด ต้องยอมรับว่าตอนนี้ ผู้สูงอายุ ปีนรถเมล์ไทยลำบากมาก
4-ส่วนเรื่องอื่นก็คือจะวางแผนเส้นทางเดินรถใหม่ ที่แต่เดิม ขสมก. และรถร่วม วิ่งทับเส้นทางกัน แย่งผู้โดยสารกัน แข่งกันเป็น Fast&Furious ในตอนนี้จะทำให้ถนนเดียวมีจำนวนสายวิ่งน้อยลง รถเมล์ก็รอจอดเข้าป้ายน้อยลง รถติดน้อยลง
5-แต่การมีสายน้อยลงใน 1 ถนน ก็ต้องแลกกับการต้องเปลี่ยนสายบ่อยขึ้นเพื่อไปถึงจุดหมาย ดังนั้นเขาจึงดีไซน์ให้รถเมล์มาถี่ขึ้นจะได้ไม่ต้องรอนานตอนเปลี่ยนสายแต่ละครั้ง และให้เก็บค่าโดยสารเป็นแบบบุฟเฟต์ คือจ่ายครั้งเดียว นั่งได้กี่ครั้งก็ได้ในหนึ่งวัน
6-ระบบจ่ายเงินเป็นระบบสัมผัสไร้เงินสด ไม่มีกระเป๋ารถเมล์อีกต่อไป เพราะเดิมค่าพนักงานนี่แหละที่เป็นค่าใช้จ่ายหลักของ ขสมก.
7-สุดท้ายที่เด็ดสุดก็คือ รถใหม่ของเอกชน ขสมก.กำหนดให้เป็นรถไฟฟ้า ย้ำอีกที "รถไฟฟ้า" แปลว่าเราจะไม่มีควันจากรถเมล์อีกต่อไปแล้ว..
เรียกได้ว่าโมเดลนี้เป็นโมเดลที่น่าสนใจ
มันต่างจากเดิมตรงที่ รัฐไม่ต้องเสียเงินซื้อรถใหม่เอง
เพราะถ้าซื้อเอง ก็ไม่แน่ใจว่ารัฐจะบริหารได้กำไรหรือไม่ ซึ่งที่ผ่านมาก็พิสูจน์มาแล้ว ว่าขาดทุนเละเทะ
การให้เอกชนมาบริหาร มันพิสูจน์มาในหลายโครงการแล้วว่ามีประสิทธิภาพกว่า และรัฐไม่ต้องแบกภาระหนี้เหมือนก่อน
สิ่งที่รัฐต้องทำก็คือ คอยกำกับดูแลค่าโดยสาร สภาพรถ ให้ตรงตามเงื่อนไขที่กำหนด ซึ่งเงื่อนไขจะครอบคลุมทั้งแอร์ไม่เย็น รถเสีย ไม่มีคนขับ รถไม่พร้อม ถ้าเอกชนทำผิดก็จะโดนปรับ
ก็ต้องคอยติดตามดูว่าแผนนี้จะผ่าน ครม. หรือไม่
ไม่ว่าผลจะเป็นอย่างไร
ในชีวิตนี้ เราก็คงอยากให้ สภาพรถเมล์เก่าๆที่เราเห็น มันควรจอดที่รุ่นเรา..

3-The car will be assigned to everyone as air-conditioner and low-platform for the handicapped and elderly. To see that the foreigner will be like this, I have to admit that the elderly are climbing the Thai bus is very difficult.
4-The other thing is that I will plan a new walking trail at the same time. And cars running over the trail. They are Fast & Furious now. They are running for one road. The buses are waiting for the parking lot, the buses are waiting for the stop, the traffic is less.

This model is an interesting model.
It's different from the same as the state doesn't have to pay to buy a new car.
Because if I buy it myself, I'm not sure if the state will manage the profit or not. It's proved to be a loss.
Giving private sector to administer it has proven in many projects that it's more effective and the state doesn't have to carry the debt as before.
What the state has to do is to supervise the car's fare. Meet the conditions set. Conditions cover the air conditioner, no cold, no car, no driver, no ready. If the private person does wrong, you will be fined.
Well, I have to keep an eye on this plan. Or not?

JR又來了!這次是當面試官!
老實說,我第一次面試時(非老師工作)就是帶著「零經驗」的履歷去的,
那時真的就是憑著我的「一片真心」打動面試官!(哈哈!😜)
我記得我大致上就是如影片中這樣說的!
稍微解釋一下這堂課你需要做到的步驟:
Step 1: 這一步中沒有給中文字幕,希望藉此能打開耳朵仔細聽,試著理解內容。
Step 2: 第二步的repetition(反覆練習)和imitation(模仿)非常重要,每個人花的時間都會不同,不要覺得花上好多天練習就表示練習沒效率,反而,這會是你發覺自己進步很多、單字記的很熟、句型馬上蹦出來的關鍵!
Step 3: 在這一步驟中,我把我的部分換成靜音,讓你好好展現練習的成果,和JR模擬一場真實的面試喔!

JR: How are you doing this morning?
Cat: I’m doing great. Thank you.
JR: So, tell me something about yourself
Cat: Sure. I started off my career as an English teacher five years ago. I mainly taught Elementary school kids. One of my major duties was to communicate with anxious parents, and to talk to them about their kid’s behavior at school. I believe it took a lot of patience and communication skills to be able to pull it off.
JR: Catherine, you do know this is a marketing company right? Marketing and education are totally different fields. Why do you think you’re qualified to fit in this position as a marcom specialist?
Cat: Well, I’m the person who welcomes challenges. I understand I’m trying to get into a totally different field, however, I’ve always had a passion for digital marketing. In my spare time, I would read books or study articles about content marketing, influencer marketing, SEO and all that. I even worked part time to manage C’s English Corner’s fan page.
JR: Oh, C’s English Corner, that’s very very famous in Taiwan. So, why should we hire you again?
Cat: I don’t have much hands-on experience. But working as an English teacher in the past five years, I’m pretty confident to say that I’m an observant person with flexibility and good communication skills.
I know I am new to this field, but I am willing to take on an entry-level position and work my way up.
